# Arrow used a record quarter's cash to stockpile AI systems it builds itself

> Arrow's record quarter spent $441 million of cash, and the revealing part is where it went: about $600 million of AI compute and storage systems the distributor now builds itself. The bet is whether units, not memory prices, carry the next quarter.

[Arrow Electronics](https://theinference.org/markets/companies/arrow-electronics) just [reported its best quarter ever](https://www.tradingkey.com/news/presentation/262286139-), and the interesting part is not the record: it is what the cash went out to buy. Sales rose 39% year over year to $10.72 billion and non-GAAP earnings per share climbed 158% to $6.22, while operating cash flow ran negative $441 million [1]. The company turned that cash into inventory, up $1.4 billion sequentially to $7.3 billion, and [about $600 million of the increase is compute and storage equipment](https://finance.yahoo.com/markets/stocks/articles/arrow-electronics-arw-said-q3-021426677.html) Arrow builds and tests itself, which did not ship in the quarter [2].

## The distributor now holds its own product

That build sits inside Arrow Intelligent Solutions, the unit assembling specialized AI systems for customers, and management says the big orders ship in coming quarters [2]. Read the chain: a distributor that used to move other people's boxes is now designing, integrating and warehousing AI hardware on its own balance sheet, betting its assembly work is what turns chip supply into working customer systems.

The same week, Arrow became [the first distributor to offer managed storage services](https://channelbuzz.ca/2026/11/the-buzz-ottawa-backs-cohere-arrow-expands-managed-storage-and-7ai-builds-its-security-ecosystem-47935/) for [NetApp](https://theinference.org/markets/companies/netapp) Keystone, pushing further from transaction to operating the service itself [6]. This is the builder work the AI chain needs, and Arrow deserves to be paid for it. The reward is visible in [Q4 guidance of $11.55 billion to $12.15 billion in sales](https://www.marketscreener.com/news/arrow-electronics-inc-provides-consolidated-earnings-guidance-for-the-fourth-quarter-ending-decemb-ce785fddd180f224), with hardware a larger share of computing revenue, which management warns will depress that segment's reported margin [2][4].

## The profit was mostly price, so far

The caveat investors should price: CFO Raj Agrawal said most components growth came from price increases, memory prominent among them, and Q4 assumes no further increases, with growth driven by unit volume instead [2]. Demand he calls extremely strong; getting product is the constraint [2].

*Chart: **Revenue kept climbing while cash flow went negative again** Column chart of Arrow Electronics quarterly revenue in USD billions and quarterly operating cash flow in USD billions across eight quarters, Q4 2024 to Q3 2026, showing revenue climbing steadily and operating cash flow turning sharply negative in the most recent quarter.*

## The bench is changing under the bet

Arrow runs on interim CEO Bill Austen. [Eric Nowak](https://theinference.org/markets/people/eric-nowak), who led the computing segment for 22 years, retires at year end; [Rodney Clark](https://theinference.org/markets/people/rodney-clark) succeeds him on January 1, and [Anuj Gore becomes chief information and technology officer on November 9](https://www.marketscreener.com/news/arrow-electronics-inc-appoints-anuj-gore-as-chief-information-and-technology-officer-effective-no-ce785fddd089ff27) [2][5]. The CFO also disclosed a partner contract terminated and another restructured after underperforming [2]. Meanwhile Arrow [bought back $92.71 million of stock in the quarter](https://www.marketscreener.com/news/tranche-update-on-arrow-electronics-inc-s-equity-buyback-plan-announced-on-may-13-2026-ce785fddd08cf422) while cash flow was negative, carrying gross debt of $2.8 billion [3][1].

At $181.09, the stock trades at roughly six and a half times its own Q4 earnings guidance of $7.00 to $7.20 per share [3][4]. That works if unit volume holds and the $600 million of self-built AI systems ships on schedule [3][4]. It does not if the price tailwind ends while an interim CEO oversees a company learning to build what it sells. Watch the Q4 hardware shipments: that is the test of whether Arrow is a distributor with a price windfall, or something more valuable [3][4].

## Takeaway

Arrow's record quarter burned $441 million of cash to stockpile AI systems it builds itself; the Q4 test is whether units, not memory prices, keep the growth going.
