# Honeywell's refinery AI could be worth $60 million a year to Dangote, before costs and not guaranteed

> Forge Plant Cognition launched at Dangote's Lekki refinery on October 26 with a claimed $60 million a year in gross benefit, the first named proof the AI layer earns money. The footnotes, and a quarter with sales up just 1%, say the verdict is still out.

A refinery in Nigeria just became the test case for whether Honeywell's AI earns a software multiple. On October 26, 2026, [Honeywell Technologies](https://theinference.org/markets/companies/honeywell-technologies), the Charlotte automation company formed after spinning off its aerospace business, launched Forge Plant Cognition, an industrial AI platform built with [NVIDIA](https://theinference.org/markets/companies/nvidia)'s models and Dell's AI infrastructure, with its first deployment at Dangote Petroleum Refinery in Lekki, Nigeria, one of the world's largest single-train refineries [1].

The company estimates the platform could deliver more than 29 cents a barrel of operational benefit at Lekki, more than $60 million a year at full throughput [1]. Investors were told to wait for proof that the AI layer monetizes after the aerospace separation. On October 22, [our first-look at the standalone quarter](https://theinference.org/article/honeywell-s-first-solo-quarter-proves-the-cost-cut-not-yet-the-autonomy-premium) concluded the guidance raise proved the cost cut, not yet the autonomy premium [2]. This launch is the first named dollar claim for that premium.

## The claim comes with footnotes attached

[Honeywell's own release](https://www.rutlandherald.com/news/business/honeywell-technologies-launches-forge-plant-cognition-with-dangote-built-with-nvidia-ai-and-dell-technologies/article_8ddb865a-1217-5588-8276-60831ae34a79.html) prices the figure carefully: it is calculated gross of implementation costs, so the $60 million is the customer's benefit before deployment expenses, and it "is not guaranteed," with results depending on crude slate, utilization, baseline performance and data quality [1]. The $60 million equals roughly 0.3% of Honeywell's guided 2026 sales of about $20.05 billion [2]. Gross benefit to the customer is not revenue to Honeywell, and no release says how Honeywell gets paid: services resale or recurring software margin remains unanswered [1].

## The quarter behind the launch

The launch lands four days after Honeywell [raised its 2026 outlook on October 22](https://ncbusinessdesk.com/news/honeywell-technologies-raises-2026-outlook-q3-sales/), in its first quarter as a standalone automation company [2]. Third-quarter sales came in at $4.994 billion, up just 1% reported but 7% organic, with backlog near $19 billion, up 7% [2]. Guidance moved to $20.0–20.1 billion in sales, adjusted EPS of $8.40–8.45 and free cash flow of about $2.1 billion [2]. Reported growth of 1% is the tension: the raise leans on cost removal, not volume [2][3].

## The counterpoint sits inside Industrial Automation

Management flagged its own soft spot [on the earnings call](https://www.trefis.com/stock/hon/articles/620477/should-you-be-worried-about-honeywell-stock/2026-10-26): utilities across the industry are deferring deployments of Honeywell's new gas meter, which is still in a 6-to-9-month testing cycle with several utilities [3]. The delay is factored into 2026 and potentially 2027, and the pressure lands on Industrial Automation, a segment that had already shrunk in fiscal 2024 and 2025 [3]. Even a fully delivered $60 million of customer benefit stays under a third of one percent of guided sales, so Forge is a proof of concept, not yet a mix shift [1][2].

## What to watch

Dangote plans to lift capacity from 650,000 to 1.4 million barrels per day within three years, which would scale whatever the platform delivers [1]. Watch three tells: whether a second named customer appears, whether Honeywell discloses how Forge is priced, and whether Industrial Automation's organic growth, 4% in Q3, turns when utilities finally buy meters, a reading due when Honeywell reports in January 2027 [2][3]. Until one of those lands, the software premium remains an estimate in a footnote.

## Takeaway

Honeywell's Forge Plant Cognition, launched at Dangote's Lekki refinery, carries the first named dollar claim for its post-spin AI premium: more than $60 million a year of gross customer benefit, before implementation costs, not guaranteed, and with Honeywell's own cut undisclosed.
