# HubSpot swaps seats for expiring AI credits inside live contracts; its stock is down 48% this year

> Since October 15, eligible HubSpot customers can swap unassigned seats for AI credits mid-contract, and the swap only runs one way. Customers gain an option on their budgets; HubSpot converts committed seat revenue into a meter the market has not yet priced.

[HubSpot](https://theinference.org/markets/companies/hubspot) has begun dismantling the seat-based contract it sells. Since October 15, eligible customers [can exchange unassigned seats for HubSpot Credits, self-service, without waiting for renewal](https://www.subscriptioninsider.com/blog/hubspot-lets-customers-trade-seats-for-credits-mid-contract) [1]. The door opens one way: credits reset monthly, expire unused, and never convert back into seats [1]. The valuable unit in this software is no longer the person logged in; it is the work an agent finishes.

## Agents unbundled the seat from the work

Since April, HubSpot has charged its Customer Agent per resolved conversation and its Prospecting Agent per recommended lead, both paid in credits [2]. A seat prices access; a credit prices finished work. [Gartner](https://theinference.org/markets/companies/gartner) calls this the seat being unbundled from execution: humans stay as the control layer while agents carry the volume [3]. HubSpot's meter is already turning, with [monthly credit consumption more than doubling this year](https://finance.yahoo.com/technology/ai/articles/hubspot-unveils-ai-agent-strategy-180216615.html) even after April cut agent prices [4].

## The company rebuilt itself around the meter

The commercial layer followed. On October 1, new customers in Europe, the Middle East and Africa moved onto a seats-and-credits structure, with credits covering agent work, marketing email sends and automated workflows [1]. The swaps and default spend caps came two weeks later [1]. The same month, HubSpot [cut about 7% of its staff](https://theinference.org/article/hubspot-cuts-660-jobs-and-reaffirms-guidance-that-cannot-see-the-bill) to reorganize product teams around customer outcomes [5][6]. Chief Executive [Yamini Rangan](https://theinference.org/markets/people/yamini-rangan) [calls the destination the outcomes era](https://theinference.org/article/hubspot-raises-its-2030-margin-target-and-warns-costs-will-outrun-sales-in-2027) [4].

## Customers win an option; HubSpot loses predictability

The near-term winners are customers, who can move committed budget mid-contract instead of waiting for renewal, under a default cap that lets usage run 50% above the monthly credit allocation [1][7]. HubSpot keeps that spend inside its platform while trading away predictability: seat revenue is committed, credits are consumption that rises and falls with the work and expires unused. The company has not said whether the flexibility lifts retention or spending [1].

The shares are arguing about the changeover. Growth has held steady through [the quarter ended in June](https://www.sec.gov/cgi-bin/browse-edgar?action=getcompany&CIK=0001404655) [8], the consensus narrative still needs 13.4% a year through 2029 [5], and [the stock is down roughly 48% this year](https://www.cmswire.com/digital-experience/hubspot-rolls-out-ai-spend-caps-flexible-billing/) [2]. The most cautious fair-value view sits about 16% below the price [5].

*Chart: **Revenue growth has held near 20% straight into the pricing pivot** Line chart of HubSpot's year-over-year quarterly revenue growth from Q3 2023 to Q2 2026, holding between roughly 16 and 26 percent, with a reference line at 13.4 percent for the consensus growth assumption.*

*Year-over-year revenue growth by calendar quarter, percent, from HubSpot's SEC filings. The reference line marks the 13.4% a year growth the consensus narrative assumes through 2029 (Simply Wall St). The EMEA seats-and-credits model began October 1, 2026, after the last quarter shown. [8][5]*

## The decisive number is credit consumption per account

[Salesforce](https://theinference.org/markets/companies/salesforce) [prices Agentforce in Flex Credits](https://www.techtarget.com/it-strategy/news/366652139/AI-agents-are-changing-the-math-on-software-spending) and [SAP](https://theinference.org/markets/companies/sap) sells AI Units [3]; every vendor pricing agent work faces this door, and HubSpot built it first, inside live contracts. That is the right bet: defending the seat would only hand customers their exit at renewal, to whoever prices the work.

The seat counted who showed up. The credit counts what the software did.

What settles HubSpot's multiple is credit consumption per account against the seats it replaces, a number the company does not yet break out [1]. Until it does, the market is pricing a guess about the meter.

## Takeaway

The one-way seat-to-credit swap turns committed seat revenue into consumption that expires monthly; growth still runs near 20%, but until HubSpot discloses credit consumption per account, the market is pricing a guess.
