# Microsoft's next Xbox is projected at $1,200 to $1,800; cloud gaming now bills $3.99 per 10 hours

> Hardware subsidies of $20 billion over five years are ending: internal projections put the Helix console at $1,200 to $1,800 as cloud gaming goes metered.

A game console projected to cost three times the $499 Series X it replaces, and a game service that now bills by the hour: that is where Xbox lands this week, and the numbers say the company that subsidized your gaming for 25 years is done paying [1].

## The subsidy era is over, by Microsoft's own memo

New Xbox chief [Asha Sharma](https://theinference.org/markets/people/asha-sharma) wrote in her [reset memo](https://www.theverge.com/games/1016134/xbox-helix-price-1800-isnt-affordable-editorial) that $20 billion of content, platform and hardware subsidies over five years "cannot continue" [1]. [Microsoft](https://theinference.org/markets/companies/microsoft) may have spent $1.5 billion in 2023 alone to sell the Series X at $499 instead of its real cost [1]. CEO [Satya Nadella](https://theinference.org/markets/people/satya-nadella) said on the Hard Fork podcast that Microsoft has "invested for the last 25 years" and now has "to turn this into a sustainable business" [1].

## Then the AI buildout priced the next box out of reach

The [AI data-center boom bid up RAM and storage](https://theinference.org/article/two-ps6-parts-now-cost-more-than-a-whole-ps5-by-one-leaker-s-count), and [Fortune](https://fortune.com/2026/10/20/the-non-gamer-ceo-racing-to-save-microsofts-xbox/) reports the [internal projection for the next Helix console at $1,200 to $1,800](https://theinference.org/article/lenovo-lifts-the-legion-go-2-to-3-082-more-than-double-its-launch-price) for consumers unless Microsoft eats the difference [4]. A 3% profit margin at the Xbox unit suggests it will not [4]. Microsoft's answer is to stop selling boxes and start selling hours: [cloud gaming goes metered in November](https://gizmodo.com/microsoft-announces-per-hour-cost-for-xbox-cloud-gaming-service-2000829538) at $3.99 for 10 hours, $11.99 for 50, charged even on games you already bought [2].

## The customer is already leaving

[September Circana data](https://www.gamespot.com/articles/xbox-hardware-problem-september-sales-drop-to-new-low-amid-sonys-market-dominance/) show Xbox Series hardware down 27% year over year, an all-time September low, while [PS5](https://theinference.org/markets/companies/sony) unit sales rose 22% and dollar sales 43% [3]. Existing subscribers are metered too: Game Pass Ultimate, which Sharma actually cut to $22.99 a month in April, now includes just 15 hours of cloud play a month where streaming was free and unlimited [1][2].

Splitting the audience into a $1,800 flagship few can buy and a metered cloud tier means developers will not build for hardware nobody owns; the next generation becomes a mid-cycle refresh in all but name, the risk The Verge's editors lay out [1].

## So what is Xbox worth to walk away with?

Private equity firms recently [explored buying the gaming unit at $100 billion to $150 billion](https://www.msn.com/en-us/money/investment/private-equity-firms-reportedly-explored-purchasing-xbox-for-up-to-150-billion/ar-AA2fKIDg), short-lived talks that never reached Microsoft [5]. Sharma says Xbox is "[an important part of Microsoft for a very long time](https://fortune.com/2026/10/20/the-non-gamer-ceo-racing-to-save-microsofts-xbox/)" [4]. Watch next month's earnings: the first quarter under the metered model tells you whose money this pivot actually saves.

## Takeaway

Microsoft is walking away from 25 years of subsidising gaming hardware and cloud streaming, passing data-center component inflation directly to consumers with a projected $1,200 to $1,800 console and hourly cloud metering.
