# Village Super Market's ShopRite pilot found $24,000 of inventory hiding above the shelves

> Focal Systems' Top Stock module reads inventory above the shelf line every hour on cameras grocers already own. A one-month, one-store pilot at Village Super Market is the first hard per-store economics for that attach model, months after Starbucks retired its rival counting program.

## A store finds its own missing stock

[One month of hourly scans above the shelf line](https://www.morningstar.com/news/business-wire/20260805850060/focal-systems-announces-top-stock-a-computer-vision-module-that-eliminates-the-retail-blind-spot-above-the-shelf) at a Village Super Market store surfaced $24,000 of sellable product the shop already owned, inventory that had dropped out of replenishment workflows [1]. "Finding $24,000 in unaccounted inventory in the first month wasn't what we expected, but it told us immediately that this was a problem worth solving," said Bob Belsky, senior VP of Village Supermarkets, ShopRite [1].

## Software on cameras already paid for

[Focal Systems](https://theinference.org/markets/companies/focal-systems), a private San Francisco company, launched Top Stock on August 5, 2026: a module that reads above-shelf inventory every hour on cameras already in the store and turns what it sees into prioritized replenishment tasks, triggering one only when a full case pack fits the shelf [1]. It is the newest module on a platform that also carries Theft Spotter for shrink, plus Produce Vision and Reverse Scan [5]. Focal says the network runs more than 40 million shelf scans a day [1]. No new hardware is the whole commercial point: more software per camera already bolted in.

## One store, one month, no audit

The pilot numbers carry their tier label: company-claimed, one store, one month, no independent audit. Month one is also the friendliest month in inventory recovery, when years of catch-up surface at once. And the category's biggest deployment just died: Starbucks [terminated a worker-facing AI counting program](https://www.cnbc.com/2026/05/21/starbucks-scraps-ai-inventory-tool-across-north-america.html) in May 2026, nine months after putting it into more than 11,000 North American stores [2][4].

## The arithmetic gets loud at chain scale

At the pilot store, weekly audit labor fell 75 percent, from four hours to one, with 10 more hours returned to the night crew; top stock fell 36 percent and on-shelf availability rose one point on a 97 percent Focal-driven baseline [1]. Those lines land on a listed P&L. Village Super Market (Nasdaq: VLGEA) runs 34 ShopRite and Fairway supermarkets and three Gourmet Garage markets, and [in results reported on October 6](https://markets.businessinsider.com/news/stocks/village-super-market-inc-reports-results-for-the-fourth-quarter-ended-july-25-2026-1036600641) posted $2.406 billion of sales and $52.5 million of net income for the 52 weeks ended July 25, 2026, down from $56.4 million a year earlier [3]. At the claimed rate, recovered inventory scales to about $9.8 million a year chain-wide, roughly a fifth of fiscal 2026 net income, and it is working capital returned to sellable stock, not booked profit.

*Pilot rate of $24,000 per store per month (company-claimed, first month) annualized over 34 supermarkets; net income as reported for the 52 weeks ended July 25, 2026, and July 26, 2025. Sources: [1], [3]. [1][3]*

## Starbucks retired the rival approach

The Starbucks tool was a worker-facing app, and it miscounted often: it confused similar milk types, and a Starbucks demo video showed it failing to recognize a peppermint syrup bottle while counting the bottles beside it [2]. The company said it was standardizing how inventory is counted as it moves toward daily replenishment [2]. The losers on both sides are manual: crews climbing ladders to audit overhead stock by hand, and associates walking aisles with counting apps [5]. Focal's architecture is the opposite bet, fixed cameras scanning hourly with no associate involved [1]. The gap between the two records is the caution, not the proof.

## The twelfth month settles it

Village's own filing points the way: fourth-quarter gross margin rose to 28.24 percent primarily on shrink and commissary improvements, the exact line item these modules sell into [3]. The next readings are the pilot rate in months two through twelve, and the shrink line in Village's fiscal 2027 quarters. One month proves the leak; only the twelfth proves the annuity.

## Takeaway

The pilot's $24,000 of found inventory is real but month one of one store; the annuity case rests on months two through twelve and on Village's shrink line in fiscal 2027.
