HP withholds 2027 guidance and assumes PC unit volumes fall again

HP withheld fiscal 2027 guidance and filed a planning assumption of mid-single-digit industry PC unit declines for 2027. The mechanism is memory: DRAM is being allocated to AI buyers first, and the PC is now where the bill lands.

A shrinking PC market, on file with the SEC

HP has put the PC industry's next year on the record and declined to attach its own numbers to it. An 8-K filed 21 September says HP "is not providing financial guidance for fiscal 2027" and that its preliminary planning assumption, drawn from third-party forecasts, is industry-wide PC unit volumes declining roughly mid-single digits in calendar 2027 1. It is a planning assumption, not guidance HP will defend.

The market read it as news all the same. HPQ, ten days off a $34.94 52-week high set on AI-PC optimism 23, was the worst performer in the S&P 500 on the day, down 3.88% 4.

Fewer machines, more money, less margin

The quarter behind the filing explains the hesitation. Personal Systems revenue rose 18% year over year to $11.8 billion while total units fell 16%, with consumer units down 19% and commercial down 14% 5. Commercial revenue rose 22% against consumer's 10%: the premium shift in one line 5.

Profit did not come with it. Segment operating margin was 4.6%, down from 5.4% a year earlier and below the 5-7% range HP targets 56. Adjusted EPS of $0.83 beat guidance, and $0.11 of it was tariff refunds 5.

The memory queue is allocated, and PCs are not first in it

The units did not disappear; on the price record they were likely priced out. Conventional DRAM contract prices rose 93-98% in the first quarter, and TrendForce expects a further 13-18% this quarter, a moderation it pins on "the limited ability of PC and smartphone customers to absorb further price increases" 710. Context, a research firm, expects European laptop shipments to fall 6.4% this quarter and 20% in the fourth 10.

Nearly all of 2027's memory is already spoken for

Allocation shows the other side. SK Hynix's chief executive has called 2027 "the worst year in the industry's history from the supply perspective" 7. Digitimes reports Samsung, Micron and SK Hynix have negotiated nearly all of 2027's DRAM and HBM output, offering customers some 60-70% of requested volumes, while Adata's chairman expects HBM and AI servers to absorb nearly 70% of global DRAM output next year 8. Samsung's own pre-bookings imply a wider supply-demand gap in 2027 than in 2026 9.

HP's own remedies concede the squeeze

CFO Karen Parkhill's fixes describe the problem: reprice long-term enterprise agreements, redesign products "to use less memory," and absorb input costs that keep rising in fiscal 2027, only more slowly 6. About 70% of HP's business is commercial, much of it on contracts that cannot be repriced overnight 6. Apple has already attributed all of its recent gross-margin compression to memory 9.

Bulls priced an AI-PC boom; Morgan Stanley priced the bill

The bulls held the tape into September. RBC initiated at Sector Perform with a $33 target as HPQ printed its $34.94 high, up 58% on the year 23, and HP raised fiscal 2026 EPS guidance to $3.19-3.29, including $0.19 of tariff refunds 5. The bet leaned on an AI-PC replacement wave while the memory went elsewhere: SK Hynix, Samsung and Micron have largely sold out premium AI memory through much of 2026 to Nvidia, Microsoft, Amazon and Meta 9.

Morgan Stanley's reply was to make HPQ its top enterprise Underweight, at a $19 target against that high, on unit and margin pressure the stock's "multi-year valuation highs" do not reflect 11. Its analyst Erik Woodring argues PC unit declines of more than 10% in fiscal 2027, plus Print pressure, could outweigh the AI-PC benefits 11.

Delayed demand, and a verdict date

Parkhill calls the lost low end of the market delayed demand rather than destroyed 6. HP's quarter is the memory shortage seen from the paying end: 18% more revenue for 16% fewer machines, and less margin on both. The verdict date is the fourth-quarter call, when HP says it will issue fiscal 2027 guidance with or without a permanent chief executive in place; Bruce Broussard remains interim 56.
