Workday built the layer that bills AI agents, not human seats; November 24 prices it

Workday's headless Trusted Agent Platform runs AI agents on HR and finance records under its own permissions, and Flex Credits meters what they do. The November 24 fiscal Q3 report, the first under the agentic branding, has to show that consumption scaling, after seat-based peers ServiceNow and HubSpot were repriced this month.

Workday−0.31% — Workday, down 0.31 percent as of its last quote has built the part of the agent economy that everyone else is still announcing. Since October 13 its Trusted Agent Platform has been generally available and headless: AI agents work on HR and finance records through Workday's own permissions, approvals and audit trails, without anyone logging into Workday 1. Governance is also the billing point, and Workday has already built the meter.

Its fiscal third-quarter report lands on November 24, the first since the company started calling itself "the trusted agentic platform for HR, finance, and IT" 2. It has to show the meter running, because the repricing that just took 27% off ServiceNow+0.32% — ServiceNow, up 0.32 percent today in a single day is looking for the next seat-based business 3.

A governed agent is a billable agent

Headless means the agent never signs in. It calls Workday through Agent-Ready Tools, standard Model Context Protocol interfaces, and each request carries who is asking, what they may see, which approvals apply and how the action is recorded 1.

Agent Harness adds the context, guardrails and model routing, and Agent Passport, in early access with Cisco's adversarial testing behind it, gives every agent a signed record of what has been verified about it 4. Workday's own agents are going from copilot to autopilot, running on a heartbeat whether the user is online or not 5.

An agent a CFO can approve and an auditor can replay is an agent a vendor can bill, and the bill exists: Flex Credits, Workday's consumption currency, already signed by 300 customers 6. A pending purchase of C1.ai, the identity startup also known as ConductorOne, would provision those agents the way employees are provisioned 7.

The market has started repricing the seat

ServiceNow just had its worst day on record, down 27%, on a quarter that was not a disaster: revenue in line, full-year guidance raised, net new AI contract value up 65% 3. CNBC attributed the fall to revived fears that AI upends traditional software business models. One trader's summary, "the seat is a dying asset," is sentiment, but it is the sentiment moving money 8.

HubSpot−1.35% — HubSpot, down 1.35 percent as of its last quote made the pressure operational on November 4 9. Net revenue retention slipped to 101%, and fourth-quarter growth was guided down to 12%, which management tied to AI changing how customers evaluate and buy software 9. Workday's core growth has drifted into the low teens, so its multiple now depends on the agent line, not the base 10.

The agent line is real but unpriced

At its analyst day, Workday put its AI portfolio near $600 million of annual recurring revenue, more than triple the level a year earlier 6. A quarter of its core customers now take at least one AI product 6.

But that is an investor-day figure, not a reported line: the platform's entry in Crunchbase's launch database on November 3 carried no price, no customer and no usage 11. Adyen, the payments company held up as the showcase, has automated more than ten finance use cases and still calls broader agentic AI "a further step" 12.

Whoever governs the agent gets to bill the agent. Workday built the rails, the meter and the identity system, and it deserves the revenue if the number arrives. Direction is not the question here; disclosure is. On November 24, watch one thing: whether Flex Credits consumption is disclosed and scaling. The technology has done its part; the business model owes the report.
